Equipping a fast-growing leadership team with the operating tools, rhythms, and alignment needed to scale with clarity and discipline

When it comes to fundraising, every dollar raised fuels impact in communities. Founded in 2016, Rafflebox launched with a bold mission: make charitable fundraising simpler, smarter, and more accessible through online and in-person raffles. Built by a proudly Canadian team, the platform equips organizations with the technology, guidance, and hands-on support they need to build successful, repeatable raffle programs. Today, Rafflebox supports 10,000+ causes across Canada, helping communities raise funds and amplify the impact of the organizations that serve them.
Here’s a snapshot of the organization at a glance using Sidekick’s Entrepreneurial Design™ Framework:

The Challenge
Rafflebox had built strong momentum. Demand for its raffle fundraising platform was growing quickly, the team was expanding, and the company had established itself as a trusted partner for charities across Canada
But with rapid growth came new complexity. As the organization scaled from a small startup to a team of 45, its leaders recognized the need for stronger operational discipline to sustain its momentum. Priorities had been centered on growth, but the company now needed clearer alignment around its long-term vision, stronger team dynamics, and a structured way to stay focused on achieving its ambitious growth goals. Critically, this shift needed to begin at the leadership level. Without shared alignment on priorities, ways of working, and decision-making, it would be difficult to cascade clarity and focus across the broader organization.
The opportunity was clear: Align the leadership team, sharpen priorities, and build the operational foundation needed to drive the next phase of growth.
The Solution
Rafflebox needed a simple but effective operating system: a structured framework to align leadership, clarify priorities, and build a culture of accountability across the organization.
Sidekick partnered closely with the Rafflebox leadership team to put that foundation in motion. We began with a leadership offsite designed to spark alignment and sharpen focus. Together, the team clarified the organization’s purpose, long-term vision, and key goals—captured in simple, easy-to-use “plan-on-a-page” tools that made the strategy tangible for the entire team.
From there, we introduced a set of operating rhythms designed to propel execution:
A structured meeting cadence to keep leaders connected, focused on priorities, and actively solving the issues that mattered most
Clear planning tools to translate long-term goals into actionable commitments
90-day execution cycles that injected focus, momentum, and measurable progress into the organization’s rhythm
Three months later, the leadership team reconvened for a quarterly planning session to review progress, validate alignment, and tackle emerging challenges head-on.
“We engaged the team at Sidekick to help our leadership team get aligned and on track to deliver on our annual goals. With several team members taking on new leadership roles in our organization, Rosie facilitated our quarterly offsite planning sessions, equipped us with tools and practices to build momentum, and coached us in how to effectively solve problems while keeping us focused and accountable.” - Amber Froese, COO, Rafflebox
Throughout the process, Sidekick played both facilitator and coach, introducing the tools, modeling the behaviours, and equipping leaders with the confidence to carry the system forward themselves. Follow-up check-ins ensured the transition was smooth and that the leadership team felt supported as they embedded the new operating approach into their day-to-day work.
The Impact
With the new operating system in place, Rafflebox began to see traction and tangible results among its leadership team.
Over a six-month period, the leadership team’s organizational health score (as measured through Sidekick’s 4P Assessment tool) increased by 12%, reflecting stronger alignment across purpose, priorities, and people.
Leaders became more aligned around the company’s priorities and adopted simple tools and rhythms that helped them stay focused and tackle challenges together. Meetings became more productive, transparent, and action-oriented, creating space for real problem solving and clear actions and owners.
Today, Rafflebox continues to use the operating tools and planning rhythms introduced, helping the team stay focused on annual goals, advance quarterly priorities, and sustain momentum for its next stage of growth.
“Sidekick ensured we left each session with clear priorities, outcomes, and confidence in our ability to deliver. Their methodical and down-to-earth approach made it easy for all of us to engage and contribute to our quarterly plan." - Amber Froese, COO, Rafflebox
